When you organize tasks into nine divisions in a smaller amount, you can make a system that is easy to comprehend and follow.
3. Who will perform the job?
You and your group have identified the tasks to be completed and organized these into departmental assignments. It’s time to allocate roles the duties within each department.

Three of the identified tasks are assigned to the Technician, while two are given to the Chief Operating Officer (COO). The colored circles beside them signify that the COO position is a full-time employee and that the Technician position is not filled.
- Only one department at a given time and the tasks it entails.
- Take all index cards off the table.
- Spread the index cards on the table once more.
- Make a stick figure or an alternate color index card. Write the name of the person who is expected to perform each task.
- Identify each role by type: employee, outsourced/freelancer, intern, volunteer.
- Determine the role(s) that are not filled in by writing down the title(s) with red ink.
- Repeat steps 1 – 4 until roles are defined for all duties in every department.
- Record the outcomes.

Pro-Tip The fact that you cannot mean that you must! This exercise can help you decide the best way to delegate. When you assign the roles of tasks, you should write who is responsible and not just who is currently accountable. You might be surprised by the results!
4. What are the steps to be taken in the process?
Now is the time to put the tasks that you and your team came up with earlier into procedures.
The image below illustrates how tasks in Operations are handled. Operations departments are subdivided into an order-to-delivery process. These tasks are then arranged in a sequential order using tools used during the process are also designated.
- Concentrate on one area at a time and the duties and responsibilities.
- Take all index cards out of the table.
- Spread the index cards on the table a second time.
- Sub-groups of tasks that are grouped create a particular procedure.
- Use a different color index card on each task grouping.
- Enter the process’s name and the name that the sub-grouping of the tasks describes.
- Make sure you identify every tool (including equipment, software checklists, templates, and software) by putting a different color index card next to each task sub-group and writing the names of all tools on the card.
8. Record the outcomes.
- Offers suggestions on how to complete the task that was identified.
- It provides a base for prioritizing and records.
Pro Tip: Processes are where you’ll find the “rubber connects with the dirt” They are too rigid, and individuals feel enslaved by them. They are also too flexible, and people will create their ways of doing things. Your team can quickly find documents by setting files and records under the department and assigning access levels. This can be a game changer in responding to customer requests to offer assistance.
- Workspace Layout. Organizing your workspace into zones that reflect your business’s departments is essential to ensure efficient workflow and information flow. This is especially true for home offices and one-room offices.
- Documenting processes following the roles identified in each department will ensure product and service delivery consistency. Documentation reduces the chance of guesswork and reveals how performance is assessed.
